Mastering The Three R's: Elevating Your Communication

Recently, I had the pleasure of working with a group of inspiring early childhood leaders who are part of my Conscious Leaders Mastermind Program. Some of these leaders have returned to the program year after year, and it’s clear why—they’re deeply committed to growth, not just for their teams but for themselves.


In our latest webinar, we explored three powerful communication principles: Reframe, Refocus, and Redirect—what I like to call the 'Three R's.' These techniques aren’t just abstract concepts; they are neuroscience-backed tools that help leaders become more agile in their communication, fostering trust and creating deeper connections. By applying the Three R’s, leaders can navigate conversations with greater flexibility and responsiveness, transforming how they lead and engage with their teams.

You’re juggling staff, parent concerns, and the high-stakes responsibility of creating a nurturing environment for children. Conversations can often veer off track, tensions can quickly rise, and it can feel like you’re just putting out fires. But what if you had a set of tools to help shift the energy of these conversations in real time?


That’s where the Three R’s come in. These aren’t just communication tricks—they’re mindset shifts that help you take control of the narrative, guide your team, and foster a culture of trust and collaboration. The beauty of these tools is that they help leaders move away from reactive conversations toward more intentional, productive ones.


The result?


When leaders embrace the Three R’s—Reframe, Refocus, and Redirect—they tap into the neuroscience of conversations, unlocking new pathways for clarity and connection. These tools are not just techniques; they are the keys to fostering trust, reducing misunderstandings, and shifting conversations from conflict to collaboration.


By applying these principles, leaders elevate team dynamics, creating environments where people feel heard, valued, and safe to contribute their best ideas. The impact is profound: conflicts become opportunities for growth, challenges transform into moments of learning, and teams become more cohesive, engaged, and high-performing. The result is a thriving culture where everyone feels empowered to succeed, driving a positive and energised work environment.

Putting the Three R’s to the Test:

Aligning Conversations with Purpose

In our session, we didn’t just talk about these techniques—we put them into action. Participants were divided into Zoom breakout rooms and given real-life scenarios to work through. The goal was to experiment with applying Reframe, Refocus, and Redirect in conversations they might have with their teams. It was a safe space to embody their learning through play, experimentation, learning and failing forward.


Here’s a quick breakdown of each principle and how we applied it:


  • Reframe: Reframing is about changing the lens through which we view a conversation. Instead of focusing on problems, we shift toward opportunities. For example, when a staff member expresses frustration, a leader might reframe the conversation by acknowledging the issue but focusing on the potential for growth or collaboration. After working on this, one participant shared:"I could see the benefit when we used 'we' statements, like 'we are in this together' and acknowledging the situation. It definitely felt like it created a more collaborative approach."


  • Refocus: Conversations can easily go off track, leading to frustration or confusion. Refocusing helps bring attention back to the core issue, ensuring that the dialogue stays aligned with the primary goal. For example, when a discussion starts to spiral into unrelated complaints, a leader can refocus by steering everyone back to the main topic. One participant reflected:"Refocusing really helped us move from being stuck in negativity to co-creating solutions. It was powerful to shift from 'I' to 'we' and see the positive impact it had on the dialogue."


  • Redirect: Sometimes, conversations become emotionally charged or unproductive. Redirecting allows leaders to gently steer the conversation toward a more constructive and solution-focused path. For example, if a staff member is venting, redirecting the conversation can help shift the focus to actionable solutions. One participant shared:"I had to keep redirecting them from where they were stuck, but I could feel the shift as I guided the conversation toward a more positive path. It was actually fun by the end because I could see how it opened up new possibilities."

The Power of Community Learning:

A determination to grow

What made this session truly special was the energy and connection among the participants. These leaders shared not only their successes but also their struggles. And that’s the magic of this program—no one is alone in their journey.


The breakout rooms gave them a chance to practice in real time, get feedback, and recognise that the challenges they face are shared by others. It’s this unrelenting determination to grow that keeps them coming back, year after year.


These leaders know that mastering the art of conscious communication isn’t just about improving how they speak—it’s about transforming their leadership style to build stronger teams and, ultimately, better outcomes for the children in their care.


One of the most rewarding aspects of these sessions is that the learning doesn’t stop once the webinar ends. The participants leave excited to implement what they've learned, eager to test out the Three R’s in their real-world leadership challenges and then share in the membership area, both their successes and challenges as they put these tools into practice.


What’s even better is that they get the chance to bring these experiences back to our monthly live Community Network Meetings. It’s not about learning in isolation—it's about being part of a supportive, continuous-learning community. These meetings provide a space for capacity building, allowing participants to develop new skills, expand their leadership capabilities, and strengthen their ability to navigate complex challenges. Participants know they can reflect, refine, and receive ongoing feedback as they grow in their leadership journey, building the resilience and agility needed to lead effectively.

Why Should We Care?

Shaping a culture of trust and growth

As an early childhood leader, you’re having conversations with people—your staff, parents, and children—all of whom bring their own emotions, challenges, and needs. If you’re not equipped to handle tricky conversations, they can quickly spiral into conflict.


The Three R’s offer a simple, effective way to turn potential conflict into collaboration, but their value

goes beyond tricky conversations. By learning to reframe, refocus, and redirect, you can inspire creative problem-solving, keep your team aligned with key goals, and lift morale during challenging times. Additionally, these techniques support educators in reflective practice and continuous improvement, fostering a culture of trust, growth, and resilience—something every early childhood leader should prioritise.

Now that you’ve explored the power of Reframe, Refocus, and Redirect, take a moment to reflect on how you can bring these tools into your own leadership.


Think about the next important conversation you’ll need to have—whether it’s with a team member, a parent, or a colleague. How can you reframe the situation to open up new possibilities? Where might you need to refocus to bring attention back to what truly matters? And when could you use a gentle redirection to guide the conversation in a more productive direction?


Start by picking one conversation this week where you’ll intentionally apply one of the Three R’s. Observe the impact it has on both the outcome and the quality of the dialogue.
